Palacio Bellas Artes: seat classes turned into room classes

In a coastal city in northern Spain, a theatre that had been shut for more than 40 years reopened this month as a hotel. The rake of the auditorium was taken out and that floor became the lobby, and the room categories were lifted straight off the seating plan. Restoration cost EUR 20 million, and the sign over the door is borrowed from a Hilton soft brand. Yet this city's February room rate is 40 percent of its August one.

The screen closed in 1982, so the time spent empty runs past 40 years. The developer is SADE, a company from this city, the investment EUR 20 million, and the operating sign Curio Collection by Hilton.
2.The original architect was Ramón Cortázar, the man who wrote the grammar of modern building in this region. Restoration design went to Ignacio Quemada, and work ran for more than four years from the city's approval in 2021. The collapsed dome was rebuilt and the facade repaired. The permit drawings had 92 rooms and the final count came down to 81, and along the way ground source heat, air source heat and solar entered the services list.

3.The first thing that catches the eye in plan is the floor. A theatre auditorium slopes toward the stage, and taking that rake out to make the floor level produced today's lobby. The room categories came off the seating plan too. Gallery throughout, Amphitheatre across the top two floors, the 30 sqm Grand Stalls with balconies, the 40 sqm Front Box and Corner Box, and the Cupula Suite with a 57 sqm terrace directly beneath the dome. Seat classes became room classes.

4.Cut a large volume into rooms and the repeating unit breaks down. A theatre is built to keep columns to a minimum, so window positions fall out of line from floor to floor, which leaves every room with a different plan. This is where the cost runs above a new build stamping out 40 identical rooms, and at the same time where the thing a soft brand sells gets made.

5.The restaurant Lotu sits behind a velvet curtain. A separate bakery on the lobby floor bakes bread and pastry daily, and the smell of that in the morning never lands on a cost sheet, only in reviews. Each room carries one artwork. The Basque artist Lander Andonegi made 81 new pieces, one per room, under the series title 'Creation: Light, Movement and Gaze'.

6.Now the numbers. Lay down the base line first: Eustat, the Basque statistics office, puts the average room rate in San Sebastián at EUR 96.0 in February 2026, with room occupancy in Gipuzkoa at 53.4 percent that month. In August 2025 the city rate was EUR 238.1 and occupancy across the Basque Country 86 percent. Move that to RevPAR and February gives EUR 51 against August's EUR 205. Four times over.

7.Rates, occupancy and revenue below are all estimates and not figures issued by the operator. This sits at the top of the city as a four-star, so put the annual average rate at EUR 250 and first-year occupancy at 62 percent and RevPAR comes to EUR 155. The 81 rooms then make EUR 4.58 million of annual rooms revenue, around KRW 7.8 billion (assuming KRW 1,700 to the euro). Each room carries KRW 8 million a month.

8.On the non-rooms side, one name was hung up. Andoni Luis Aduriz takes the kitchen at Lotu, the man who has long run the two-star Mugaritz, here rewriting twentieth century classics. Put food and beverage at 25 to 30 percent for a city four-star and total revenue of EUR 6.3 million carries about EUR 1.75 million of it (estimate). What a full-service hotel would have made from weddings and corporate banqueting, this one makes from a chef's name and a bakery.

9.Distribution is where the arithmetic splits. Curio takes a USD 75,000 joining fee and 4 percent of gross rooms revenue in royalties, and with reservation, marketing and loyalty programme contributions the real load is understood to run around 10 percent. On EUR 4.58 million that is EUR 460,000 a year. In return the hotel rides a booking network of 9,200 hotels and 250 million members. Turn the inequality over and, with OTA commission at 17 percent, any hotel more than 59 percent dependent on OTAs is cheaper inside a soft brand. Borrowing a sign or staying independent is decided by that one line, not by taste.

10.On the investment side, EUR 20 million over 81 rooms is EUR 247,000 a room. At KRW 420 million, that runs well past the per-room budget of a new build business hotel in Korea. Heritage restoration always pays its price here. Put a 35 percent GOP margin on top and EUR 2.2 million remains a year, which gives a simple payback of nine years (estimate), and the loss-making winter stretch that seasonality creates is already inside that figure.

11.Why does it sell. This city runs the 74th San Sebastián International Film Festival from 18 to 26 September. A city of 190,000 people runs an A-list world festival, and it has a name in food as well. In a city like that, a history as an old cinema goes straight onto the rate card. What a soft brand like Curio sells was never the evenness of a brand but the particularity of one property, and here a screen that stood dark for 40 years is the raw material of that particularity.
12.The second reason is the rooms. All 81 are different and so are the artworks. Where a chain hotel buys trust with sameness, this side sells unevenness. The fact that a return visit means a different room becomes a reason to return, and that is a kind of repeat demand a new build with identical rooms can never manufacture.

13.That is the bright side, and the record of this restoration is not a pretty one. The owners wanted demolition for years, argued that the conservation rules the city placed on the building made it unusable, sued for EUR 13.7 million in damages and lost. The present restoration scheme is the drawing that came after that case ended.
14.The heritage body Hispania Nostra called the plan a demolition in disguise and claimed only 20 percent of the original structure would survive. At last year's festival opening ceremony, when the host joked that this theatre was about to become tourist accommodation, local press reported the room splitting between applause and silence. Over the same period housing in this city hit a record EUR 5,554 per sqm. Behind the sentence that a story makes the rate sits the fact that the rate comes from the place where the original of that story was erased.

The obstacles line up after that. Once the combined floor area used for accommodation passes 600 sqm, full sprinkler coverage follows, parking counts and septic capacity are recalculated for the new use, and trading requires either an accommodation business notification under the Public Health Control Act or hotel business registration under the Tourism Promotion Act. Above all, the moment floors go into a large volume and rooms get cut, structural strengthening begins, and most of the reason theatre conversions cost more than new builds comes from there. This is a trade where the structural engineer comes before the drawing.
