A 16-room hotel opened in September on old farmland in the Portuguese countryside. One price covers three meals a day, drinks and two guided sessions. Even at half occupancy the cooks and the yoga teacher still have to show up.
1.Halfway between Lisbon and Porto, in the village of Lage in the Leiria district. The address is 5 Beco Tropical. Quinta Filippa opened quietly here in September, with 16 rooms and suites in all. Mike Schwalbach and Nikki Mol found the land in 2017 and spent nine years rebuilding it, and the hotel carries the name of their eldest daughter.
2.The land was farmed, and part of it once held the oven where the village baked its bread. Sources put the estate at either 35 or 40 hectares; even the lower figure runs past 86 acres. On all of that, they built only 16 rooms. The Portuguese studio Arquiprivée handled the restoration, and Circle Studio did the interiors with the couple.
3.The work was subtraction rather than addition. Rafters are left as unstripped logs, and the brick walls went unplastered, so the yellow clay still shows. Floors switch between fired terracotta and dark hardwood depending on where you stand. Almost everything new is hand-thrown pottery or a rattan shade. Because several old farm buildings were stitched together, ceiling heights and finishes differ from one wing to the next, and none of that was smoothed over.
4.The rooms are large. The smallest, the Garden Room, is 40 sq m; the Olive Suite is 53. City boutique hotels usually run 20 to 28 sq m per room, so these are close to double. What stands out more, though, is the number of categories: Garden Room, Garden Suite, Olive Suite, Pool Suite, Courtyard Room, Courtyard Suite, Courtyard Fireplace Room, Filippa Suite. Eight names across 16 rooms works out to two rooms per category.
5.The eight categories exist because the buildings were already that way. The room with a fireplace is named for its fireplace; the room sitting among olive trees is named for the trees. Nobody invented a system, they decided to sell the differences that were already there. Every room has its own outdoor spot, and the bathrooms carry a planted living wall.
6.The wellness side is on another scale: a 25-metre heated saltwater pool, an infrared sauna, a steam room, an ice bath, natural ponds, a yoga deck and studio, a gym and a pilates space. That is a long list for a place with 16 rooms. At dusk on the yoga deck the boards give back the heat they took in all day, and the only thing reaching your ears is olive leaves rubbing together.
7.Rates are not published. What the rate covers is. Breakfast, lunch and dinner with drinks, two group sessions a day, and full run of the wellness facilities. Hiking, cycling, pilates, personal training, farm visits and creative sessions all sit inside that. Guests open their wallets once, on arrival, and never again while they stay.
8.So the number has to be worked back from comparable places. São Lourenço do Barrocal, the benchmark for Portuguese rural luxury, starts at about 490 euros a night with breakfast alone. Portuguese wellness properties run 200 to 600 euros with treatments and meals included. Here three meals and the programme are all inside the price, which adds something like 120 to 140 euros a day for two people on top of the room. Adding an opening-year premium, call it 600 euros a night (estimated).
9.Say the 16 rooms run half full across the year. Portugal averages 62 to 63 per cent nationally, but the countryside loses winter outright and this is an opening year, so the figure sits below that. That gives 2,920 room-nights sold and revenue of 1.75 million euros (estimated). At 1,600 won to the euro that is 2.8 billion won, and each room makes 175 million won a year.
10.The problem is how many people it takes to make that revenue. Running two sessions a day and serving three meals needs roughly 26 people across kitchen, service, housekeeping, wellness instruction, the farm and garden, maintenance and reservations (estimated). Portugal's minimum wage is 920 euros a month in 2026, paid 14 times a year. Put the hotel average at 1,200 euros a month and add the employer's 23.75 per cent social security, and payroll alone is 540,000 euros, or 31 per cent of revenue.
11.Up to here it is simply an expensive hotel. The real difference shows when guests thin out. In a city hotel an empty room also stops spending. Here the chef and the yoga teacher clock in whatever the headcount. Of those 26 people, maybe five or six can be flexed against demand. Drop occupancy from 50 to 40 per cent and revenue falls by 350,000 euros while the costs you can actually cut barely reach 130,000. More than a third of the profit disappears.
12.Distribution runs differently too. Eight categories across 16 rooms leaves two units per category, which is no room for a revenue management system moving rates daily. Open several channels and the same category sells twice at once. So bookings come through their own page and a single phone line, and they have opened a separate product that lets one party take the whole estate. One contract that sells all 16 at once is safer than two months of bookings.
13.People pay this, so the owners say, to be released from choosing. Where to eat, what to do today: the day moves without any of it being decided. A city hotel sells a bed and a location; this place sells three days you do not have to decide. At a star-rated hotel this money would arrive split across restaurant, spa and banquet revenue, but here it all comes in on one line as room revenue. The books record rooms; the cost goes out to the kitchen and the instructors.
14.There is an older model south of here in the Alentejo. São Lourenço do Barrocal sits on a 780-hectare estate held by one family for more than 200 years, with 22 rooms, 2 suites and 16 cottages, plus a winery, two restaurants and a farm shop run as separate businesses. It starts at 490 euros a night with breakfast and charges for the rest as guests use it. Which approach is better depends on occupancy. In a full year the unbundled side earns more; in a thin year the all-inclusive side buckles first.
15.The risk lies in the season and in people. It is an hour and a half by car from either Lisbon or Porto, which leaves it weak at drawing guests on its own in the off-season, and the 25-metre pool still has to be heated through winter. The programme is worth whatever one instructor is worth, and holding on to that person in a thinly populated area is not easy. Building more rooms to spread the fixed costs is closed off as well: add rooms and the 35 hectares that 32 guests had to themselves gets cut into smaller pieces.

At 600 euros a night and 50 per cent occupancy that is 1.75 million euros a year, payroll takes 31 per cent of it, and a 10-point drop in occupancy wipes out more than a third of the profit (estimated). Anyone trying this in Korea hits scale first. Rural guesthouse status caps the house at under 230 sq m of floor area, so 16 rooms never fit, and the tourism farm category is capped at 100,000 sq m, which cannot hold 35 hectares. That leaves converting farmland or forest land and registering as general or tourist lodging, with a separate restaurant licence under the Food Sanitation Act before three meals a day can be served to guests.
